How to Build GTM Infrastructure

A practical framework for building GTM infrastructure that scales: from data foundation to workflow automation to measurable outcomes.

The Four Layers

1. Data Layer

Single source of truth for accounts, contacts, and buying signals. Includes CRM, data warehouse, enrichment pipelines, and data quality processes.

2. Workflow Layer

Automated processes that move data and trigger actions: lead routing, scoring, nurture sequences, and handoff workflows.

3. Execution Layer

Channels where GTM plays happen: outbound sequencing, marketing automation, sales engagement, and signal-based triggers.

4. Instrumentation Layer

Monitoring, alerting, and KPI tracking that ties system performance to revenue outcomes and catches failures early.

Build Sequence

  1. Diagnose first: Map current state, identify bottlenecks, baseline metrics.
  2. Fix data foundation: Resolve quality issues before adding automation complexity.
  3. Build core workflows: Start with highest-impact routing and scoring.
  4. Add signal triggers: Implement intent-based automation and enrichment.
  5. Instrument everything: Create visibility and feedback loops.

Common Mistakes

  • Adding automation on top of broken data
  • Building workflows without monitoring
  • Ignoring edge cases and failure modes
  • Choosing tools before designing architecture
